Complex Disciplinary Case Study: Rebuilding an Eight-Year Employee Relations Problem

A long-running employee relations case had become extremely difficult for the organisation. The employee had reportedly been the subject of attempts to manage them out of the business for a number of years, but the matter had never been handled through a sufficiently structured or well-documented process.

The challenge

By the time I became involved, the line manager had failed to keep adequate written records. There was no reliable management audit trail supporting the concerns being raised, creating significant procedural and employee-relations risk.

What I did

I rebuilt the case from the evidence that could properly be established. This included gathering witness statements from other employees, reviewing the available documentation and chronology, and examining concerns including fire-safety procedure failures and other conduct and management issues.

I then brought the evidence together into a structured disciplinary bundle so the employee could see the case being put to them and had a proper opportunity to respond. The focus was on evidence, consistency and due process rather than relying on years of management frustration or unsupported assertions.

The outcome

The employee subsequently resigned. The key value of the intervention was that the organisation moved from a poorly documented historic situation to a fair, evidence-led and procedurally robust disciplinary process.
